New teachers were overwhelmed by the school's data systems. They attended a 2-day orientation that covered policies and procedures but nothing about using data tools. By October, many still hadn't logged into the data platform. They attended data meetings but didn't contribute because they didn't know how to interpret the dashboards. Veteran teachers reported frustration that data meetings were slowed by having to re-explain fundamentals to new staff.
The district data coach designed the program with building-level instructional coaches as facilitators. Team: - District data coach — Curriculum design, training delivery - Building instructional coaches — Hands-on mentoring - IT coordinator — Account setup, access provisioning
Teacher data confidence was surveyed at hire (baseline), after onboarding (Day 30), and at mid-year. The team tracked time-to-first-data-wall-login and participation rates in data meetings. These were reviewed at district leadership meetings.
A structured 30-day onboarding sequence built data literacy progressively: Week 1 (Pre-Service): Account setup. 90-minute guided tour of the data platform with their actual roster loaded. Walk away with one functioning data wall. Week 2: "Data Walk" — new teachers visit 3 classrooms and observe how veterans use data displays. Debrief with instructional coach. Week 3: First data meeting attendance with an assigned mentor who sits beside them and explains what's happening in real time. Week 4: New teacher cohort meeting — share what they've learned, ask questions, build a second data wall with coaching support. The key was making it practical (their students, their data) from Day 1 — not theoretical training on a demo account.
