After winter break, chronic absence rates spiked from 16% to 24%. The pattern repeated every January. Standard attendance letters weren't working — families reported they felt like form letters and didn't understand the impact of missing school. The school needed an approach that treated families as partners rather than problems to be managed.
The assistant principal led the initiative with the school social worker handling family meetings and the attendance clerk providing daily data. Team: - Assistant principal — Program design, data review - School social worker — Family meetings, barrier assessment - Attendance clerk — Daily absence tracking, trigger monitoring - Classroom teachers — Daily attendance and family contact
An early warning system flagged students who missed 3+ days in any 10-day window. This replaced the old threshold-based approach that waited until 10% of the year was missed. The team tracked contract participation rates, meeting attendance, and weekly absence counts for each student on a contract.
When a student was flagged by the early warning system, the social worker scheduled a family meeting within one week. The meeting was collaborative — not punitive — and resulted in a written attendance contract with specific, achievable goals (e.g., 'attend 4 out of 5 days each week for 6 weeks'). Contracts included: - A specific attendance goal set by the family - Identified barriers and solutions (transportation, health, childcare) - Weekly check-in method (phone or in-person, family's choice) - A celebration when the goal was met The team reviewed all active contracts weekly. Students who met their goals received recognition. Students who continued to struggle were connected with community resources.
