Symptom
Summer school had a persistent attendance problem. Students enrolled but didn't show up consistently. With compressed timelines (4-6 weeks), every missed day represented a significant portion of instructional time. The district was spending money on seats that sat empty.
The core issue was visibility: summer school attendance was tracked on paper sign-in sheets at individual sites. No one at the district level knew who was attending until the program ended.

Data
Daily attendance was entered by 9:30 AM into the student information system. A dashboard pulled this data and flagged any enrolled student who was absent. The dashboard showed attendance rates by site, by program (credit recovery, enrichment, intervention), and by individual student.
The coordinator reviewed the dashboard at 10:00 AM daily and assigned follow-up for every no-show.
Plan
The system ran on a simple daily cycle:
1. Site leads entered attendance by 9:30 AM
2. Dashboard auto-refreshed and flagged absences by 10:00 AM
3. Coordinator assigned each absent student to a counselor for same-day contact
4. Counselors made contact by 1:00 PM — phone call or text to the enrolled parent
5. Students absent 2+ consecutive days triggered a home visit
The key insight was speed. In a 4-week program, waiting even one day to follow up meant losing 5% of the instructional time. Same-day contact became the non-negotiable standard.
