Symptom
Every August, it took 4-6 weeks after school started for data systems to be functional. Rosters were wrong, imports failed silently, and staff didn't have login credentials. Teachers couldn't see their students' history until October. The first month of school operated in a data blackout.

Data
The team tracked three operational metrics: days from school start to first functional data wall, import error rate (rows rejected / rows attempted), and percentage of staff with active accounts by Day 5. These were reviewed in a daily 15-minute standup during the setup week.
Plan
A 7-day setup protocol that ran the week before school started:
Day 1: SIS roster export + validation. Clean data before importing — fix name mismatches, remove withdrawn students, verify grade assignments.
Day 2: Import roster into the data platform. Preview mode shows what will be created/updated before committing. Fix errors before proceeding.
Day 3: Staff accounts created or rolled over. All staff receive login credentials.
Day 4: Groups configured (classes, intervention groups). Data walls created with default dimensions for each grade level.
Day 5: Staff onboarding sessions (30 minutes per group). Teachers log in, see their roster, open their data wall. Walk away with a working system.
Day 6-7: Buffer for troubleshooting and edge cases.
The key was sequencing: you can't build groups before rosters are clean, and you can't onboard staff before groups exist.
